How to roll out an AI sales rep in 5 days: a step-by-step plan for sales teams

One working week from funnel audit to the first deals: what materials to gather, how to set up scripts, connect WhatsApp, Telegram and your CRM, test properly and not fumble the launch.

An AI sales rep can genuinely be live in one working week — without pausing your current sales and without developers on staff. The plan has been proven across dozens of rollouts: a day for the audit and materials, a day for scripts and the knowledge base, a day for connecting channels, a day for testing and a day for going live. Below is the plan day by day, with checklists and the mistakes people usually make.

Day 1. Funnel audit and gathering materials

The goal for the day is to pick the 2–3 scenarios with the biggest effect and gather everything the agent will learn from. Don't try to automate the whole funnel at once: the fastest results come from the leakiest parts.

  • Typical priorities: inbound website enquiries (fastest ROI), leads untouched for 30+ days, replies on WhatsApp and Telegram.
  • Gather the materials: price list, product description, FAQ, top 10 objections with answers, 5–10 recordings of calls that went well.
  • Fix the agent's goal for each scenario: a booked meeting, a payment, a qualification — one specific goal per scenario.

Day 2. Scripts and the knowledge base

Load what you gathered into the platform and configure the agent's behaviour. A good knowledge base is what separates an agent that sells from one that “answers in generalities”. The agent should quote only your documents and never invent prices or terms.

  • Write out the stages: greeting → establishing the requirement → pitch → objections → target action.
  • Set the tone: formal for B2B, friendly for B2C — plus 2–3 example lines in the register you want.
  • Define the stop conditions: when the agent must hand the conversation to a person (large deal, conflict, unusual request).

Day 3. Connecting channels and CRM

  • Telegram — a bot via BotFather takes 15 minutes.
  • WhatsApp — through the Business API or the platform's ready-made integration.
  • Telephony — a SIP number for inbound and outbound calls.
  • CRM — syncing leads, statuses and transcripts; the deal is created and moved automatically.
  • Website — a chat widget or a callback form.

At this stage the agent still isn't talking to real customers — it is purely technical setup. Check that a test lead travels the whole path: enquiry → conversation → record in the CRM.

Day 4. Test conversations

Run 20–30 test conversations with your own team, by voice and by text. Check the quality of the selling, not whether it “answers at all”: prices, objections, the handover. Two or three rounds of edits are usually enough for the agent to answer at the level of a confident junior rep.

  • Does the agent quote the right prices and terms? Mistakes here mean gaps in the knowledge base.
  • How does it handle “too expensive”, “I'll think about it”, “send me an email” — compare with your best reps' answers.
  • The handover: does the rep get a notification and the full context of the conversation?
  • Voice: do the pauses and the reaction to interruptions sound natural?

Day 5. Going live and monitoring

Start with the inbound flow — it is the safest start: the customer left the enquiry themselves and is expecting a reply. In parallel, run a call campaign on a small segment (50–100 contacts). For the first three days read the transcripts and listen to recordings daily: where does the agent lose the customer, which questions the knowledge base doesn't cover. After a week, scale up to the full list and the remaining channels.

A manager's pre-launch checklist

  • Knowledge base loaded, prices current.
  • Scripts cover the top 10 questions and objections.
  • Reps know how to pick up handed-over leads and how fast to respond.
  • CRM in sync: deals are created, statuses move, nothing gets lost.
  • Analytics set up: stage conversion, decline reasons, conversation length.
  • Someone is named as responsible for the weekly conversation review and script improvements.

Five common rollout mistakes

  • Going live without testing — the agent makes mistakes on real customers and the team's trust is gone on day one.
  • An overlong script — a 60-second monologue instead of a conversation; the customer hangs up.
  • No handover — hot leads go cold inside the system.
  • All scenarios at once — instead of two that work you get ten that are half-built.
  • Ignoring analytics — scripts never improve and conversion stays flat.

Avoiding these, most companies reach stable conversion in 2–3 weeks. At Sales Workshop the typical customer journey looks the same: the first deals from the agent arrive in the first week after launch, and by the end of the month the agent is running most of the first contacts.

Frequently asked questions

How long does an AI sales rep rollout take?
A basic launch is 5 business days: audit and gathering materials, setting up scripts and the knowledge base, connecting channels and CRM, test conversations, going live. Stable conversion comes after 2–3 weeks of iteration.
Do we need developers to launch an AI agent?
No. Modern platforms connect without code: Telegram via BotFather, WhatsApp via the Business API, CRM through ready-made integrations. The whole setup is uploading documents and describing scenarios in plain language.
What materials do we need to train the agent?
A price list, a description of your product or services, an FAQ, the top 10 objections with answers, and a few recordings of calls that went well. That is enough for a knowledge base that lets the agent answer specifically rather than in generalities.
Which scenario should we start with?
Inbound enquiries: the customer left their details and is expecting a reply, so the risk is minimal and the effect of response speed shows immediately. Outbound calling and follow-up come second, after a week of stable operation.
